US Regional Banks Move AI Into Core Operations

PNC, KeyCorp and peers describe AI as operating infrastructure while commercial lending grows. No savings figure has been disclosed.

Large US regional banks are treating AI as operating infrastructure, not a pilot, while commercial lending grows. PNC is preparing an agentic workforce and KeyCorp is automating onboarding and credit work, but neither quantifies savings in the reporting reviewed, so the economics remain a management claim.

Third-quarter 2026 results from five US regional banks (PNC, U.S. Bancorp, Regions, KeyCorp and Fifth Third) show AI moving from experiment to operating plan, according to PYMNTS' review of the earnings calls. Several also reported larger commercial loan books. What neither PYMNTS nor PNC's SEC filing shows is a measured return on AI, which is the gap that matters when comparing incumbents with challengers.

PNC is rebuilding for AI agents

PNC's CEO, Bill Demchak, described preparations for an agentic workforce on the Q3 2026 earnings call, according to PYMNTS. The reported components are data architecture, access controls and systems that recognize AI agents, and Demchak named technology development and maintenance among the first areas to be redesigned around AI. PYMNTS also reports that PNC has installed GPUs in its own data centers. These are infrastructure commitments rather than software pilots, though the reporting gives no cost or timeline.

KeyCorp and others target specific workflows

KeyCorp is the most specific of the five. Per PYMNTS, CEO Chris Gorman named commercial onboarding and servicing, commercial originations, consumer servicing and software engineering as initial focus areas. CFO Clark Khayat said AI automates high-volume consumer-servicing tasks and streamlines credit and collateral processes in originations. U.S. Bancorp's Gunjan Kedia described moving workloads between models to manage cost and a more measured approach to customer-facing uses. Fifth Third's Tim Spence said the bank will sustain long-term investment in growth and AI.

Commercial lending is growing, but unevenly

PNC's 8-K reports average commercial loans of $269.2 billion in 3Q26, up 4% on 2Q26 and 19% on 3Q25, which the release credits to strong new production and higher utilization. The year-on-year rise is partly due to acquired FirstBank loans, an amount the release does not quantify. PYMNTS reports KeyCorp's average commercial loans at $83.1 billion versus $75.4 billion a year earlier, Regions' business loans at $67.3 billion (up 5.3% on the year, 0.9% on Q2), and U.S. Bancorp's at $155.4 billion (up 12.3% on the year, essentially flat on Q2). Those figures are as reported by PYMNTS, not read from each bank's own filing.

What this means for challenger economics

Neither source offers an AI savings figure, so no incumbent cost advantage can yet be claimed or dismissed. PNC's release mentions AI only as a driver of economic growth through capex and as a risk if sentiment reverses, not as a source of savings. Anyone benchmarking challenger banks against incumbents should watch for disclosed efficiency ratios, headcount changes and AI-related expense in coming quarters, and treat management commentary as unverified until then.

What are US regional banks doing with AI?
Per PYMNTS' account of Q3 2026 earnings calls, PNC is preparing an agentic workforce, KeyCorp is automating consumer servicing and credit and collateral work, and U.S. Bancorp describes AI as an expanding productivity tool.
Is commercial lending growing at these banks?
Yes, but unevenly. PNC's 8-K reports average commercial loans of $269.2 billion in 3Q26, up 4% on 2Q26 and 19% on 3Q25, partly from acquired FirstBank loans. U.S. Bancorp's were up 12.3% on the year but essentially flat on Q2, per PYMNTS.
Do the banks disclose AI cost savings?
Not in the material reviewed. Neither PYMNTS' account of the five banks it covers nor PNC's 8-K gives an AI savings figure, so efficiency claims are management commentary.
